Before investing in AI, you need to know where you stand. This playbook provides a structured assessment framework that evaluates your organization across five dimensions: data maturity, technical infrastructure, talent and skills, organizational culture, and strategic alignment.

Step 1: Data Maturity Assessment

Evaluate your data across four criteria. Accessibility: Can teams find and access the data they need within hours, not weeks? Quality: Are there automated checks for completeness, accuracy, and freshness? Integration: Are data sources connected through APIs or still siloed in spreadsheets? Governance: Are ownership, lineage, and access controls documented and enforced?

Score each criterion from 1 (ad hoc) to 5 (optimized). A total score below 12 indicates you need to invest in data foundations before AI initiatives. Use the attached assessment template to conduct this evaluation with stakeholders from each business unit.

Step 2: Technical Infrastructure Audit

Assess your compute capacity, cloud readiness, ML tooling, and deployment capabilities. Key questions: Can you provision GPU resources on demand? Do you have CI/CD pipelines that support model deployment? Is your monitoring stack capable of tracking model performance metrics?

Organizations scoring below 10 on infrastructure should prioritize cloud migration and MLOps tooling before pursuing complex AI projects.

Step 3: Talent and Skills Inventory

Map your current AI-related skills across four levels: AI awareness (all employees), AI literacy (business analysts and managers), AI application (data analysts and engineers), and AI development (data scientists and ML engineers). Identify gaps and create learning paths for each level.

Step 4: Culture and Change Readiness

Assess leadership commitment, innovation tolerance, cross-functional collaboration, and data-driven decision-making habits. Culture is the most frequently underestimated factor in AI adoption. Use the culture survey template to gather anonymous feedback from teams across the organization.

Step 5: Strategic Alignment Check

Map potential AI use cases to strategic business objectives. Prioritize based on impact, feasibility, and strategic alignment. Create a portfolio of quick wins (3-month horizon) and strategic bets (12-month horizon).

Using Your Results

The assessment produces a radar chart across all five dimensions, highlighting strengths and gaps. Use the prioritization matrix template to sequence investments. Organizations with an average score above 3.5 are ready to begin pilot projects. Those below 3.0 should focus on foundational investments first.
